Will I Need to Rip Out All My Radiators for a Heat Pump? What Really Happens 🔥🏡

It is the question I get asked more than almost any other. Someone starts looking into a heat pump, reads a few things online, and comes away convinced the whole house is coming apart. Every radiator out, floors up, weeks of mess. So let me answer it honestly and up front: no, in the vast majority of homes we work in, you will not need to rip out all your radiators.


I'm Adrian from Busy Energy. We design, install and maintain heat pump systems across Selby, York, Leeds, Harrogate, Goole, Pontefract and the villages in between, helping homeowners and landlords save energy and, importantly, cut carbon. I would rather tell you exactly what happens than let you worry about something that usually is not true. So here it is, plain English, no jargon.


Why the question comes up at all

A heat pump heats water to a lower temperature than a gas or oil boiler. Where a boiler might push water round your system at 70 degrees, a well designed heat pump runs at somewhere between 35 and 55.


That is not a flaw, that is the whole point. Lower flow temperatures are exactly why a heat pump gives you three or four units of heat for every one unit of electricity it uses. But it does mean each radiator has a little less heat to give out, so some radiators need to be a bit larger to warm the room the same way.

Some. Not all. And that difference is where most of the worry disappears.

By the way, on site we tend to call radiators emitters, because that is really what they are, the thing that emits heat into your room. Sometimes that is a radiator, sometimes underfloor heating, sometimes a fan assisted unit.


This sometimes comes across as a shock


I will be honest, this is the point in the conversation where people brace themselves. They have heard "your radiators need to be bigger" and they are already picturing something enormous bolted to the living room wall.


The myth, if you like, of having to have a massive radiator is not actually the case.


What decides the answer is not a scare story or a rule of thumb. It is the design work. And that is the bit worth understanding, because it is the difference between a system you forget about and one you regret.


What really decides it: the room by room heat loss survey


Before anything is quoted, let alone fitted, we carry out a room by room heat loss survey of your home. That means working out, room by room, how much heat each space actually loses on a cold day, based on:

🧱 Your walls, and how they are built

🪟 Your windows and glazing

📐 Ceiling heights and room size

🧊 Your insulation, loft and floors

🧭 Which way the room faces


A north facing bedroom in a solid wall Victorian terrace and a south facing extension with modern glazing are completely different jobs, even under the same roof.


Once we know what each room needs, we work out what your existing radiators can deliver at heat pump temperatures, and we only recommend changing the ones that genuinely need it.


🔧 Very often it is one or two rooms, not the whole house

🔧 Sometimes it is none at all, because plenty of radiators were oversized when the boiler went in

🔧 Occasionally it is more, and if so we will tell you honestly and show you the numbers


You have far more choice than you think


Here is the part that settles most people. Going through the actual system with the customer, the preferences, the sizes and shapes, and the sheer range of radiators available now, we can offer multiple choices of emitter:

⬜ Standard white panel radiators, what most people picture

🏛️ Cast iron and column radiators, lovely in a period property and they hold their heat well

↕️ Vertical radiators, when wall space is tight

➖ Low profile options for under a window

💨 Fan assisted radiators, more output from the same footprint

🦶 Underfloor heating, the neatest answer of all in some rooms


There is a whole range of radiators out there. Which one is right comes down to the design and the selection, and the way we work with you.


What we are actually balancing


Every radiator decision comes down to three things at once:

🎨 Aesthetics. It is your home and it should still look like your home when we have finished.

🔥 Getting heat into the room. The system has to actually work on the coldest day of the year.

📉 Efficiency and carbon savings. That is the whole reason you are doing this.

And crucially, not taking over the property with enormous radiators. Get those balanced properly and you end up with a house that is warm, efficient and still looks right.


Will it work in an older Yorkshire house?


Yes. It is a myth that you need a modern, perfectly insulated home. We fit these in stone terraces, interwar semis, suburban detached houses and draughty farmhouses miles off the gas grid. The system simply has to be designed for the property.


Where a sensible insulation improvement would cut how much heat the house needs in the first place, we will mention it, because that often means fewer radiator changes, not more.

What about the grant?


The government's Boiler Upgrade Scheme takes £7,500 off the cost of an air source heat pump, rising to £9,000 if you are coming off oil or LPG. We apply on your behalf and take it straight off your quote, so there is no paperwork for you and no waiting for a cheque.


So, do you need to rip them all out?


Almost certainly not. You will need the ones that genuinely need changing changed, chosen from a range that is far wider and far better looking than most people expect, based on proper design work rather than guesswork.

Frequently asked questions


Will I need to replace all my radiators for a heat pump?

Usually not. A heat pump runs at 35 to 55 degrees rather than 70, so some radiators need to be slightly larger. After a room by room heat loss survey we only change the ones that need it, and often that is just one or two rooms.


Why do heat pump radiators need to be bigger?

Because the water is cooler, each radiator gives out less heat per square metre. A slightly larger surface area puts the same warmth into the room. It is not about brute force, it is about surface area.


Will I be left with ugly, oversized radiators?

No. There are standard white, cast iron, column, vertical, low profile and fan assisted options, plus underfloor heating. We design around your home and your taste, not the other way round.


Can I keep my existing radiators?

Many people keep most of them. Radiators that were oversized for the old boiler often work perfectly at heat pump temperatures. The survey tells us exactly which ones.


Will a heat pump work in my older or less insulated home?

Yes. Heat pumps work in homes of all ages, the system just has to be designed for the property. Better insulation helps, but an older Yorkshire house is not a barrier.
